Why Good AI Tools Still Fail: Key Takeaways from The AI Adoption Gap Webinar

Most organisations already have AI in the building. Today, teams use ChatGPT, Claude, Gemini, and Canva's AI features daily, and many companies have rolled out enterprise licenses across their companies. Leaders keep telling us the usage is scattered. People work in silos, mostly using AI to draft emails and build slide decks, and the business itself stays the same.

That was the starting point for our webinar, The AI Adoption Gap: Why Good Tools Still Fail, hosted by Nana Darko, Regional Director of ALX Ghana and Edward Akani moderated.

What we see across 30+ organisations

We have worked with more than 30 organisations across Africa, and the same four barriers come up each time: leadership and culture, uneven skills and confidence, unclear use cases, and no governance or measures of success.

In the webinar, Nana remarked that awareness of AI alone does not drive business transformation. Leaders need to ask how AI changes the way the business runs and consciously move towards that transformation.

A three-stage approach

At ALX Enterprise, we guide companies through three stages:

  1. Foundation: AI literacy, a resource library, data privacy training, early change management and visible leadership commitment. Skipping this stage is how sensitive company information ends up in public AI tools.
  2. Adoption: practical tools, prompt training, AI champions who support colleagues earlier in their journey, and workflows automated end to end instead of stopping at drafted emails.
  3. Scale: regular AI coaching, innovation labs open to every team, and KPIs such as the number of manual processes reduced. This stage is continuous, and momentum can slip when leadership priorities change.

Beyond the tools: the people question

Resistance from employees is a common first reaction. Nana mentioned that it eases when people see what AI does for their own work-life balance and when HR guides them through a phased approach to change. Asked whether adoption is a technology or a change management challenge, he put it at roughly 50/50.

Edward added that AI readiness needs HR and L&D involved from the start and cannot sit with the IT department alone. On job security, the view was that AI augments people and domain expertise stays valuable, while the people at risk are those who do not build AI skills.

What this means for leaders

Tools fail when the foundation is skipped, when success is never defined, and when leaders stay on the sidelines. Organisations that move early and deliberately tend to pull ahead, much like those that adopted computers and telephones before everyone else.
